The SMART model is a great framework, though I'd caution the further out your ultimate goal is, the more difficult it becomes to create an actionable step. Instead, focus on what steps you can take towards your ultimate goal in one year. Then, break that down into a monthly goal. Then, create a weekly goal. This makes it much more manageable.

In fact, you can address this head on and let your teams/leaders know that you'll be making it a formal part of 1-on-1's and make sure you're encouraging feedback FROM your team as well. Over time, the regular and real time habit of feedback will take the weight out of giving/receiving it, and everyone will better be able to grow more quickly with clearer expectations.

In my experience, one of the areas that leaders really struggle in is providing authentic feedback. While empathy and care certainly must be a part of our feedback, the ONLY way that our staff will grow is when we provide them with authentic feedback that gives REAL direction to their growth trajectory and sheds light on their weaknesses. This is absolutely and unequivocally wrong and should NEVER be adhered to under any circumstances! Invest in the training and empowerment of your people. If you don't, you're not a leader. (period)

The methods for recognizing achievements are plenty, the essence is the same; through collective or individual rewards, great leaders fuel growth by encouraging positive efforts and outcomes. Growth is also about honesty though. Honesty when things are doing well, but also when they are not. Delivering bad news or holding people accountable for their mistakes doesn't feel good - but it's necessary. Without this, it's impossible to have trust and growth.
