Before you start with SMART goals, understand your vision and desired outcome. Often we set goals to feel a certain way. To feel confident in the effectiveness of our proposed solutions. To feel successful for having reduced cyber risk with 33%. To feel relieved that we managed to avert a cyber crisis by catching the cyber anomaly early on. Once you spend some times on understanding your desired outcome, than setting those goals using the SMART method for example, will help you remember your WHY throughout the process.
-
SMART goals are great but, for time tracking they are not the end all be all. Seriously consider Kanban or Agile methodologies for keeping track of timelines. Have daily and weekly goals for everything that needs to be accomplished.
-
Clearly define project goals, objectives, and milestones at the outset. Ensure that they are specific, measurable, achievable, relevant, and time-bound (SMART) to provide a clear direction for the project team.
-
It is important early on to assess who should be of the review. Make proper alignment with the stakeholder<s>. Then proceed with the review of the DAST/SAST report and start to score them accordingly in order to rank them accordingly. The ones that have costs related- assess if it will impact your timelines or if it is dependent on one getting fixed. Make sure to get the proper commitment/dedication from the team and hold them accountable. Have daily stand up to gage were things are tracking and call out the heat lamps or potential gotchas. Communication is also just as important- you have to have a strong leadership supporting and investing in order to smash those vulnerabilities.
-
Setting SMART goals in cybersecurity projects is essential. It provides clarity and direction, guiding the team towards success. Defining specific objectives creates a roadmap, making it easier to track progress. Key Performance Indicators (KPIs) play a vital role in measuring success, whether it's completing a security audit or enhancing system hardening. Regular reviews ensure alignment with the project's scope and allow for necessary adjustments, keeping the team focused and on track amidst evolving challenges.

Remember there is a rule in planning. You will always need more time than you think (even if you account for this rule). This is called Hofstadter's law.
-
You will need to find the right balance between planning and experimentation. Planning is critical in order to feel prepared and to manage risks. However, if you spend to much time on planning and not on execution, you will not learn to fail fast, fail forward and implement the critical lessons needed for innovation and growth.
-
In cybersecurity projects, a detailed project plan serves as the backbone for success. Maintain open and transparent communication with project stakeholders, team members, and other relevant parties. Provide regular updates on project status, accomplishments, challenges, and upcoming milestones to ensure alignment and mitigate misunderstandings.
-
While regular communication is essential, its effectiveness hinges on its structure and relevance. Based on my experience, integrating structured "lessons learned" sessions after each major milestone can greatly enhance team communication and project outcomes. These sessions should focus on discussing what went well, what didn’t, and how processes can be improved. This not only aids in immediate project alignment but also builds a knowledge base for future projects.
-
In my view utilizing metrics is pivotal for Cybersecurity projects to ensure efficient progress tracking and deadline adherence. Metrics offer insights into the project's health, highlighting potential risks and enabling proactive mitigation strategies. By employing relevant metrics, teams can make data-driven decisions, optimize resource allocation, and ultimately enhance project outcomes. Embracing metrics fosters accountability and transparency, crucial elements in the ever-evolving landscape of cybersecurity.

Metrics are important, especially when you present milestones up the chain. When I select metrics they are typically based on the entire timeline of implementation. From Idea to current progress, using a roadmap is helpful to stay on track. In the case of vulnerability management, I will track the original number of vulnerabilities identified, time it takes to resolve them, FTEs, and hours worked. If its projected to be a 3 month project, I'll track every two weeks. Making sure to show the "over time" view. This can be used to show where productivity on the project drops.
-
Metrics serve as objective benchmarks in cybersecurity projects, reflecting performance and project health. Key metrics include the number of identified and resolved vulnerabilities, incident detection and response times, and the percentage of timely project deliverables. Regular review of these metrics against project goals ensures alignment and progress tracking.
