Use the 80/20 rule. If you have 10 tasks in front of you, I guarantee that probably 2-3 of the 10 of them will make much more of a difference than roughly the other 7-8. When we categorize and prioritize on urgency and importance alone, many things can rise to the top. Using the 80/20 principle and applying it is much more effective in my experience.

خیلی ساده اگه بخوام بگم، قانون ۸۰-۲۰ رو همیشه رعایت میکنم. کارهای با اولویت بالا رو به صورت روزانه، هفتگی و ماهانه رصد میکنم تا بیشتر تمرکزم روی کارهایی با impact بالا بگذارم. همچنین از اونجایی که به تفویض اختیار در تیم هم اعتقاد دارم، از ماتریس آیزنهاور هم زیاد استفاده میکنم، تا زمان و کار تیمی رو با کارایی بیشتری مدیریت کنم.

This is essential. The role of a leader is to identify those key tasks and then delegate them to the appropriate personnel to get them completed efficiently and effectively. In order for a team to be high functioning, there needs to be different roles - executor, supervisory, leadership. All are necessary or the execution of the tasks can take over the entire group and lead to inefficiency. Leaders need to prioritize the tasks, identify those that should lead the completion of those tasks (supervisory role), and work with those personnel to identify those that need to perform the detailed activities to accomplish each task (execution roles). Delegation is a skill that can be tough for new leaders but is absolute essential.

تفویض اختیار دل میخواد، و یه سری شرط لازم. قبلش باید تیم خوب ساخته باشید، افراد قابل اعتماد داشته باشید تا بتونید وارد مرحله تصمیمگیری در خصوص تفویض اختیار بشید. ماتریس آیزنهاور هم ابزار مناسبیه برای اینکه ببینید چه کارهایی رو میشه تفویض کرد، و چه کارهایی رو کماکان خودتون انجام بدید. ولی این نکته رو هم همیشه در نظر داشته باشیم که accountable و responsible خودمونیم، و فرد تفویض اختیار شده نهایت مسئولیتش responsible بودن به شماست، و نه responsible به لایههای بالاتر. همچنین تفویضهای لایه لایه هم ازشون نتیجه مثبت گرفتم. به این صورت که فردی که کاری بهش تفویض شده، خودش قسمتی رو به فرد دیگری تفویض کنه، که البته خوبی و بدی رو تواما داره. engagement رو تو تیم بالا میبره، ولی حواسمون هم باید به RACI چارت باشه، چون فرآیندها رو پیچیده کردیم.

عموما از ابزارهای کلندر زیاد استفاده میکنم، و به همین دلیل بهشون پایبند میشم. تا جای ممکن، جلسات داخلی با تیم که سر موضوع خاصی باید با هم تصمیم بگیریم، زمان بررسی نامههای اتوماسیونی، و مواردی از این دست رو کلندر میکنم، و البته کلندر رو با تیم share میکنم تا زمانهای مشغول و آزاد بودنم مشخص باشه. از طرفی کارهای روزانه رو توی دفتر روزانهم یادداشت میکنم تا در طول روز چیزی مغفول نموده. اگه مهمه انجامش بدم، اگر هم اولویت کمتری داره، آگاهانه postpone کنم.
