Strategy sessions typically become unproductive due to one major factor - the devolution of the discussion into the minutiae of the topic at hand, losing sight of the big picture. I recommend: 1. Using a skilled facilitator in your strategy sessions. Ideally, someone from outside your team, but you can use someone internal who you trust to remain objective. 2. Agree with the group at the outset to call one another on tangents. Simply calling out "tangent alert!" can refocus the team out of the weeds. 3. Do a focus check. Set a timer for some interval (20 or 30 minutes). When the timer goes off, everyone does a gut check to see how aligned with the overall topic the current conversation is. If you're off, pull the focus back on track.

I believe that the root of any problem during strategic discussions lies in the realm of psychology. Simplicity is the key to productivity. I would stop every strategy discussion and ask the participants to write down the following question on a piece of paper: WHY? Just that? Yes. Why what?. Many times meetings don't go well are due to lack of communication or setting expectations ahead of time. A good project manager or meeting lead should have set the agenda in advance so that all parties can come prepared. If all parties don't come prepared, that's on them. If new topics are sprung on them without prior knowledge, that means the meeting lead or PM isn't controlling the scope of the meeting. Many times meetings devolve because they are a waste of time and could have simply been an email. Don't be a rookie meeting host!

Find the reason Any disagreement or unproductive meeting has many reasons and usually more than one. Finding the reason will help you identify the main reason behind the problem. The problem can be misunderstanding, scheduling, personal problems or others, but once you know that you can find a solution. If it was misunderstanding, be on the same page, if it was scheduling find a common solution for future.... Once this is done you can either continue the meeting with new atmosphere or regroup for later meeting. Unless this "why" questions is answered and solved, this kind of unproductive meeting will happen leading to disagreement, demotivation, toxic work environment and obviously less productivity.
